color: rgb(0, 176, 80); box-sizing: border-box !important;">关注两点：1、这个范围内有多少学校，2、有多少学生是在这个范围内居住。</span>着重了解附近的辅导市场，当然这个辅导市场就是现在有多少学生已经在辅导了，比如学乐器的，游泳的，艺术的，同类型直接竞争的，都是算我们行业。</span></p><p style="max-width: 100%; box-sizing: border-box !important;"><span style="max-width: 100%; font-size: 16px; box-sizing: border-box !important;">我们再举个例子，师范一中，80%的学生需要住校，但是学校宿舍不够用，所以他门口的一个小区，就可以家庭式住宿，一年一万多块钱住宿费。这个小区是川师旗下的，质量非常好，经济实力也没问题，这个市场其实是非常好的，距离非常近，学生量大而且优质，对我们来说是非常重要的。当时的唯一感觉就是我们自己校区开的比较小，只有一百多平，两家门面。</span></p><p style="max-width: 100%; white-space: pre-wrap; box-sizing: border-box !important;"><span style="max-width: 100%; font-size: 16px; box-sizing: border-box !important;">放暑假之前学生可以放学之后来这边写作业，包括周末也可以过来，会有老师专门辅导，这些都是免费的；并且我们还有提供一个服务，就是在考试之前老师带着学生做一个一学期的知识梳理，期末考试会考的比较好，而且老师带着孩子复习，形成好的复习习惯，我们当时在小区门口，就收了17个号码。周一的时候只有7个孩子过来做托管，周二就有10个人，这个转化率还是比较高的。就像在一条主线上说的，我们新到一个地方，先有人气，再有现金流，然后再有利润。</span></p><p style="max-width: 100%; white-space: pre-wrap; box-sizing: border-box !important;"><span style="max-width: 100%; font-size: 16px; box-sizing: border-box !important;">举个例子，去年七月份我们成立了一家新机构，而就在我们对面，有一家招生对象、运营模式包括价格都是差不多的机构（戴氏），当时戴氏的宣传模式就是学校周边投放遮阳伞，我们的第一想法是要把戴氏在学校周边投放的这几百把遮阳伞替换掉。我们是新机构，如果这一炮没有打响，下半年就很难做。了解到他们新做了一批伞，大概50把，我们直接就做了200把，从校区外围2公里开始投放，慢慢从外往里包围。我还记得在最后一个晚上，我骑着电动车，挨家挨户的跟每个小商户谈，你放我的伞，我给你多少钱，你什么时间把伞打出来。后来戴氏的人出来换伞的时候发现这一片全都是我们的伞，他们的负责人后来去找商家谈，但是已经没用，先下手为强。从这一点可以看出，关注竞争对手的一举一动，并及时做出应对是非常重要的。</span></p><p style="max-width: 100%;
